Angry Engine runs lean

Hi all, I am new to the site and have been having a problem that is getting worse with my 86 Honda 350cc 4x4. A while ago it started running real fast when I started it and I had to choke it to slow it down( it seems to run lean). After a little warm up it would start to run rich and I could open the choke and it would run fine. Now it runs lean all the time, even with the choke is closed. I have gone thru the carb with a friend who knows them and cleaned it and found nothing wrong. I don't even want to start it at this point because of the high rev's at start. There are no apparent air leaks in the air cleaner or at the carb. Any ideas would be greatly appreciated.

What about the gasket? Is there a crack in the intake
